销售总监这个职位需要承受极大的压力,尤其在中国内资企业,员工素质参差不齐,人员关系复杂,企业制度漏洞百出。销售总监面临的往往不仅仅是市场问题,更多的是如何面对企业现有的混乱,如何排除种种因管理无序造成的干扰,集中精力,建立推行适合该企业实际情况的销售策略和运作体系。冲破重重阻力将之推行落地。“乱中求治”对中国内资企业的营销总监而言是必备的功力。

技巧一:建立位阶管理秩序。

现象:内资企业通常没有什么位阶管理观念,业务员想报销出差费用、司机对奖金数额有异议、直销部要申请买一台电风扇、区域经理想开除某一名员工-------无管职位高低,事情大小都可能直接去和总监“理论”。

分析:企业为什么要设立主管、经理等职位,就是为了让他们分担千头万绪的检核、监控、督办职能。大小事情都往上推,各层经理的存在就失去了意义,一旦形成风气,就会出现经理们对自己的签字毫不负责,帮着下属和客户向上级要资源,出了问题却是掩盖真相推托责任。而总监一个人面对销售部成千上百的员工,必然是琐事缠身,天天当救火队员。纵三头六臂也无暇顾全。

动作:在企业内推行逐级汇报、逐级负责的位阶管理秩序

1、 推行位阶管理规定之前,销售总监应先和总经理、董事长沟通,获得他们的支持,使他们明白:

? 逐级汇报可以使销售总监脱身琐事,腾出精力在销售、产品、市场策略制订等重要问题上下功夫。

6、 对已接受了培训,但仍对签字不负责人的经理严加斥责,甚至推行按所签批费用总额一定比例罚款的做法。

7、 有些特殊情况总监需直接插手下属部门内事务,如:某大客户越过主管经理直接找总监投诉,某部门正在执行一项重要业务(如新品铺货)总监需要亲自过问以表现自己对该项工作的重视程度。这时候一定要注意尽可能要求该部门经理到场并发表意见,除非你想换掉这个经理,或者你今后真的想亲自抓该部门的工作,否则千万别让员工/客户觉得他的主管经理在你面前没“份量”,甚至被你“架空”,

8、 当你的下属主管和员工发生冲突(如:员工与主管激烈争吵、甚至公然对抗主管命令)时,要记住,除非主管的命令显而易见是伤害公司利益的(如唆使员工贪污公款等)否则一定要先治员工“顶撞上级”之罪,过后再追究主管的责任,要让员工明白他所尊重和服从的不是张三李四这个人,而是主管这个行政位阶,对主管不满可以通过正常渠道申诉(逐级汇报,会议上当面提出或报申诉信给总监同时抄送主管),但在公司尚未正式处理之前公然顶撞主管就是以身试法。企业一定要维护各级主管的命令效率,企业整体管理效率就是通过各级主管的令行禁止表现出来!

现象:

? 某乳品企业,创业之初生产高档无菌纸盒装牛奶,投入大量广告促销费用却连连吃败仗。后来转型生产软包装牛奶,业绩飞升,短短几年之内成为国内乳品领导品牌之一。

? 某大型食品企业攻打河南市场久战不胜,公司针对河南市场特点生产口味重、价格低产品,结果业绩迅速增长。

? 某国内果汁领导品牌,由于采取费用大包干的分配机制,加上管理不善造成各地分公司经理经营有意压低员工工资,甚至故意克扣员工应得奖金,业绩优秀的员工纷纷跳槽,人员流失率极高,但由于企业产品/销售策略正确(产品口味丰富,全力攻打酒店大包装果汁,大力推行开瓶费促销办法)业绩连年上升,稳坐国内果汁领导品牌之位 。

分析:

笔者曾先后在外资跨国企业,内资民营企业任职多年,后来从事咨询培训工作,先后为近百家内外资企业服务,这期间一大的感触就是“中国内资企业善于创造奇迹”——很多内资明星企业内部管理乱的一塌糊涂,以外企的眼光来看,“管理这么乱,企业早就该死了”,可这些企业硬是在混乱之中年年增长,创造奇迹。

分析这些企业,你会发现他们的共性:

其一、一定有一个非常英明的领头人,企业老总大多出身一线,对现代营销理论可能懂的不多,但他对市场非常熟悉,非常敏感, 而一旦该领头人离去,企业也就随之衰亡;

其二、经营十分灵活。重大决策往往来自于几个高层(甚至就是老板本人)的灵感,绝对的以市场为导向(他可以为一个城市市场甚至一个经销商专门生产一种产品;推广一个新品,一旦感觉困难太大就会马上调头另找突破点,不会长期强攻)绝对的快速反应(老总上午有想法,下午就可能已开始实施,不需要完整分析论证,先干,错了再改!);

其三、能够在这种“奇迹现象”中维持五年以上的企业,大多是产品对路,现款销售没有太重的应收帐款包袱,虽然内部费用漏洞很多但总是入大于出利润状况良好。

其四、这些企业发展到一定阶段,如不加强管理建设就会导致崩溃,但他们当年出奇致胜的事实不容否认,其原因大多是老板在产品/销售策略上的英明决定。

大量的市场现实告诉我们,中国市场表面上销烟滚滚,其实在不少领域里还处于低水平竞争。选择合适的时间,用合适的产品,卖进合适的区域和渠道——类似这种销售策略,往往能对一个企业的销售局面产生巨大影响——国内市场,在很多方面真的还有机可乘,有巧可取。

作为一名从业多年的HR,收到的看过的简历不可计数,但其中可以称得上好的简历却是凤毛菱角,究其原因是一部分人不重视,一部分人不懂得如何重视。其实,随着网投简历的越来越普及,每天招聘官都能收到数百上千的简历,因为筛选简历的任务繁重,未能第一时间跳进眼帘的简历被pass掉是很自然的事,所以无论你现在是否是一名优秀人才,花哪怕一点点的精力在简历的撰写和设计上,都是对自己负责,既然你选择了投递简历,何不投递出一份让自己满意的简历呢?

在这里先列举几条简历的“致命伤”,让大家尽量避免:

1、简历信息不完整。简历在面试前,就是求职者的替身,五官、四肢等一个都不能少,这可以减少沟通的次数。最基本的信息:姓名、年龄、照片、户籍、居住地、联系方式、求职意向(地点、行业、岗位、薪酬)、学习状况、工作状况、接受培训状况等必须填写得完整清晰。尤其是其中的联系方式,最好能提供两种以上,这样最大可能地避免错失机会。我曾不止一次收到过简历里姓名是英文的,说实在的,如果你有中文名字,投的是中文简历的话,最好还是写上,如果你的英文名实在很帅气,命理师说一定得用,也应该在英文名后面备注上你的中文名,不然,简历会显得不伦不类不说,还有直接被pass的风险。另外照片一般附上比较好,就我个人而言,是比较倾向于打开显示有照片的简历的,起码我认为这是份自信的简历。

2、简历内容过于笼统,重点不突出。很多投递简历的朋友,可能是急于找工作的原因,也可能是觉得不事无巨细、面面俱到地描述自己的学习、工作等状况就对不起自己的努力付出,于是,简历上是大段大段的描述,具体到细枝末节,一样不落。这种心情可以理解,也没有任何一个招聘官有权利否认这种简历的主人的认真、负责得态度,但是考虑到招聘官筛选简历的量,第一轮简历筛选所花时间一般不能超过两分钟,如此短的时间,如何才能抓住眼球?突出重点才是王道。

3、简历个性化太过明显。随着年轻一代职业人的涌入,个性化被充分激活。有个性是非常值得肯定的,不然大家都一样,这世界也将变得了无情趣不是,但我若举出我所碰到的例子,不知大家是不是觉得太有情趣了。有位猎头朋友收到一份简历,急忙跟我分享,这位求职者在“职责和业绩”一栏填了如下两行内容:“优化设计;你懂的”,很显然,他的意思是他的职责是优化设计,而业绩是“你懂的”,我无法确定这位朋友是否真的想要找工作,但结果,大家也都懂的。我还收到过一份简历,在自我介绍一栏,简历主人很潮地写了一句话:这家伙很懒,什么都没有留下。诸如此类的简历,除了让收到的简历的人变得欢乐以外,其结果肯定是“你懂的”.

那怎样让简历在茫茫大海中脱颖而出,引起招聘官的兴趣,为成功获得面试机会铺路呢?

1、注重“自我介绍式的个人总结”

一般情况下,把“自我介绍”这一栏设置在你简历的“基本信息”后,在“学习、工作状况”之前,这样做有个好处:让招聘官第一时间就能看到你的基本情况和优势所在,从而让招聘官有兴趣看完你的简历。自我介绍一般包括以下几个方面的内容:所学专业、工作年限、擅长领域、取得业绩,以不超过100字为宜。

2、描述工作内容要清晰明了,突出个人价值

在描述每项工作内容时,最好能用“1、2、3、4”标注出来,而不要有太多的修饰和成段成段的描述,也不要把你所在部门的职责全部写成你的个人的工作内容,纵使你是部门总监,你的工作内容与部门职责也是有区别的。最忌讳的就是直接到网上百度一段相应岗位的职责,然后直接黏贴在自己的简历上,这样千篇 一律的.描述,凭什么招聘官选择你?差异性在这显得尤其重要,所以在工作描述这一项,要凸显出你的个人价值,你的业绩是什么?你的贡献是什么?这才是足以吸引招聘官的内容。

3、有的放矢设计简历,拒绝千篇 一律

做任何事,目的性要强,若不能做到有的放矢,中靶心的概率就会大大降低。投简历也是如此,我们在找工作阶段,特别是受到急于找到工作的情绪影响下,总是会变得很盲目,看到差不多合适的机会就按“投递”键,其实这种做法最后导致的结果就是简历石沉大海。所谓有的放矢,就是要对所应聘的企业做一个较为全面的了解,尤其是其企业文化、空缺岗位的岗位要求,因为纵使是相同的行业,相同的岗位,因为企业规模、运营模式、岗位设置的不同,岗位要求都会有差异,要精准应聘,就要结合对这些点的了解和分析,找到自己和这个岗位要求的契合点,找出自己的优势,对简历进行优化,做到有的放矢。

4、可以创新,但不要搞怪

上文提到简历的“个性化”现象,其实并不是全盘否认个性化,关键是个性化的点要校准,可以在简历的设计上花些心思,展现出自己的优势和特色,如广告设计类的人才,就可以不拘泥于传统的简历格式,可以充分地发挥自己的长处,让你的个性化设计成为简历的一部分,如果拿捏得好,这肯定是加分项。再如文案类的人才,附上一小篇毛遂自荐的软文,用上自己擅长的文体,这肯定是有利无弊的。记住一点,可以创新,但搞怪不是创新。求职是件严肃的事情,对求职者是,对招聘者亦然。
